We have been billed and paid too much for our cell phones over the last 3 months. how can we reduce this amount

you have to take a look the break down on your bills and try to identify where you got charged apart of your monthly plan and add ons. There you will be able to know which is the best solution , either updating the plan or changing your usage behaviour.
you have to find where you went over and adjust your plan or if it was a billing err call koodo *611 and they will credit you back

Most of the time when clients receive higher than expected bills is due to over usage (Minutes, Data, Calling internationally, Roaming), as others suggested, check your account and you will find out where the issue is, when you are on the right plan, there is a huge chance that the bill is the same amount month after month...
